Why Air Freighting Your Garments Is a Sign Your Sourcing Model Is Broken

The freight bill isn't the problem. It's the symptom. And in 2026, with air rates from Southeast Asia still running between $4.50 and $7.00 per kilogram, brands that are routinely putting garments on planes to make a floor set or cover a stockout are quietly bleeding out margin they don't even realise they've already spent.

Why Brands End Up Air Freighting in the First Place

Nobody plans to air freight. It's always reactive. A production run runs three weeks late. A pre-season delivery window closes before the shipment arrives. A stockout hits a hero SKU mid-month and the sales team is screaming. So someone makes the call to put the order on a plane, absorb the cost, and deal with the margin hit later.

Later, it turns out, is usually never. The freight cost gets logged, the order closes, and the root cause, which is almost always the lead time, never gets examined. By the time the next season rolls around, the same factory is quoting the same 12 to 16 week lead time, and the team books flights early just in case. That's not a contingency plan. That's a broken model with an expensive patch on it.

A 2026 survey of U.S. boutique brand founders found that more than 40 percent had used air freight at least once in the prior 18 months to recover a late offshore order, with average per-shipment costs of $2,800 to $6,500 for orders in the 300 to 600 unit range. That's not a rounding error. For a small brand, that's a month of operating margin, gone.

What Air Freight Actually Costs Per Unit on a Typical Apparel Order

Let's put real numbers on it. Take a 500-unit order of mid-weight garments, averaging around 0.8 lb per unit, which is a reasonable weight for a structured shirt, a mid-layer fleece, or a woven pant. Shipped by air from Vietnam to Miami, you're looking at $3.00 to $5.50 per unit in freight cost alone, before customs brokerage, drayage from the airport to your warehouse, or any applicable duties.

Compare that to ocean freight on the same lane. At typical apparel densities, ocean freight runs roughly $0.30 to $0.60 per kilogram, which on that same 0.8 lb unit works out to somewhere between $0.11 and $0.22 per unit in base freight cost. The gap between ocean and air isn't 20 or 30 percent. It's a factor of 15 to 25 times.

And those ocean rates have their own problems, which we'll get to. But even in a bad year for ocean freight, with surcharges and congestion fees piling on, you're not bridging that gap. You're just narrowing it slightly.

The math nobody wants to do

For a brand selling garments at $85 to $150 retail with a target landed cost of $18 to $28 per unit, a $4.00 per unit air freight surcharge represents a 14 to 22 percent erosion of the available landed cost budget. That's not a rounding difference. On a 500-unit run, that's $2,000 in freight cost eating directly into gross margin. Do it twice a year and you've eliminated, in freight alone, what might have been a meaningful portion of annual profit on that product line.

How a 12-to-16-Week Lead Time Creates the Freight Trap

A 12 to 16 week production lead time from a distant factory isn't just inconvenient. It structurally forces bad decisions. When you commit to a purchase order at month one, you're guessing what the market wants in month four or five. Your sell-through rate on that guess is almost never 100 percent. So you either over-order to hedge against upside (tying up cash) or you under-order and reorder fast (triggering air freight).

The ocean transit on top of that lead time makes it worse. Sea freight from major South and Southeast Asian ports to U.S. East Coast ports typically runs 28 to 42 days on the water. Stack that on top of factory production time and you're looking at 45 to 65 days from factory handoff to your warehouse door. That assumes nothing goes wrong at the port of origin, nothing gets delayed at U.S. customs, and there are no chassis shortages holding your container at the terminal.

In 2024 and 2025, ocean freight surcharges, port congestion fees, and chassis shortages at U.S. East and West Coast ports added an average of 18 to 35 percent to base ocean freight rates for apparel importers. The total door-to-door timeline can stretch well beyond 65 days when those disruptions compound. Which is exactly when someone books air freight.

The Margin Math When You Factor Freight Into Your Real Landed Cost

Most brands calculate landed cost as: unit cost plus freight plus duties plus brokerage. That's correct but incomplete. It doesn't account for the cost of the decisions that long lead times force you into: excess inventory carrying costs, markdowns when you over-ordered, lost sales when you under-ordered, and air freight when you miscalculated timing.

Here's a cleaner way to think about it. If a brand air freights more than two production runs per year to recover from lead time failures, they are, in most cases, spending more on freight than the unit cost savings from lower-wage offshore manufacturing actually deliver once everything is netted out. The arithmetic is not complicated. The problem is that freight costs are logged as an operational expense, not charged back against the sourcing decision that caused them.

That separation is what keeps broken sourcing models in place. The person who chose the factory isn't the person getting asked why the freight bill is so high.

Why Sea Freight From Distant Origins Is Not the Safe Fallback Brands Think It Is

Ocean freight looks cheap on paper. And compared to air, it is. But cheap on paper and cheap in practice are different things, especially on long-haul lanes that run through congested transshipment hubs or require multiple port calls before reaching a U.S. gateway.

The surcharge problem is real. Carriers add peak season surcharges, emergency bunker surcharges, port congestion surcharges, and equipment imbalance fees, often with very short notice. In 2024 and 2025, importers on several key lanes saw their quoted ocean freight rates increase by 18 to 35 percent over base by the time all accessorial charges were applied. A rate that looked defensible at booking became significantly worse by the time the container was on water.

And then there are the duties. Many apparel categories imported from non-agreement countries carry tariffs of 12 to 32 percent of declared value. That's on top of freight, on top of brokerage, on top of everything else. The unit cost at the factory door does not tell you anything useful about what that garment actually costs you when it hits your shelf.

What a Four-to-Six-Week Nearshore Lead Time Changes About the Freight Decision

When your factory is four sailing days from Miami instead of 30 to 40, the entire freight calculus changes. You don't need to air freight to recover from a long lead time because the lead time isn't long enough to get you into trouble in the first place.

You can respond to mid-season demand signals instead of committing everything to a single pre-season forecast made four months in advance.

And you're not touching air freight, not as a normal mode and not as a rescue tool, because you don't need to.

Four Sailing Days to Miami: What the Colombia-to-U.S. Shipping Window Actually Looks Like

Barranquilla sits on the Caribbean coast of Colombia. The Port of Barranquilla connects to the Port of Cartagena, one of the region's most efficient container terminals, and from there it's approximately four sailing days to the Port of Miami. Not four days of ocean transit plus a week of port dwell. Four days on the water.

For practical planning purposes, a brand should budget 7 to 14 days from factory handoff to warehouse door in South Florida when shipping by sea from Colombia. That includes inland transport to the port, ocean transit, U.S. customs clearance, and drayage from the port to the final delivery point. Compare that to 45 to 65 days on the same total timeline from a Southeast Asian origin.

And under the Colombia-U.S. Trade Promotion Agreement, qualifying apparel shipped from Colombia enters the U.S. duty-free. The 12 to 32 percent tariff burden that applies to many apparel categories from non-agreement countries simply doesn't apply. That's not a small thing. On a $20 unit declared value, a 20 percent tariff is $4.00 per unit before the garment has moved an inch inside the United States.

When nearshore isn't the right answer

We'll say it plainly: if your brand needs 50,000 units of a commodity basic with razor-thin margins and has a reliable six-month planning horizon, a distant factory with high volume capacity may pencil out differently. Nearshore manufacturing is most powerful when speed, flexibility, and total landed cost matter more than the lowest possible unit cost at the factory door. If your business runs on tight seasonal windows, frequent reorders, or smaller runs, the math tilts heavily toward proximity.

How to Calculate Whether Your Current Freight Spend Justifies a Sourcing Switch

This doesn't have to be a complicated exercise. Start with what you actually know.

  1. Pull your freight invoices for the last 12 months. Separate ocean from air. Add any port surcharges, chassis fees, and congestion fees that showed up as line items.
  2. Divide total freight cost by total units shipped. That gives you your actual freight cost per unit, not your estimated one.
  3. Add duties. Take your declared unit value and multiply by the applicable tariff rate. If you're shipping from a non-agreement country on a category with a 20 percent duty, that number is substantial.
  4. Add customs brokerage fees, divided by units. These are smaller but real.
  5. Now calculate how many times in the last 12 months you paid air freight rates on a production run that should have shipped by sea. Multiply those units by the air-versus-ocean cost differential. That number is the direct cost of your lead time problem.
  6. Separately, estimate the markdown cost on any units you discounted because they arrived too late to sell at full price. This is harder to calculate but worth the effort.
  7. Add those numbers together. That is the real annual cost of your current sourcing model, not just the factory unit cost.

Now compare that total against what a nearshore model would cost, using realistic landed cost figures that include Colombian unit cost plus sea freight plus brokerage plus zero duties on qualifying goods. The comparison will not always favour nearshore for every brand and every product type. But for brands that air freight more than twice a year, or that regularly miss margin targets due to freight overruns, it usually does.

The point isn't to argue that one sourcing region is categorically better than another. The point is that most brands haven't actually done this calculation. They know their factory unit cost. They don't know their real landed cost per unit once all the friction is accounted for. And freight, especially air freight used as a recovery mechanism, is one of the largest hidden costs in a sourcing model that looks fine on a spreadsheet and bleeds margin in practice.
